Why I Stabbed My Monolith: A Practical Guide to Decomposing Legacy Systems

We all love to joke about monoliths. "Just rewrite it in microservices!" the Twitter crowd says, as if breaking apart a 200K-line Laravel application serving 150,000 users is as simple as spinning up a few Docker containers.

I spent two years leading the decomposition of WidePay — a monolithic financial platform built on Laravel that handled over 5 million transactions. This is the honest, unsanitized account of what actually happened.

When Do You Actually Need Microservices?

Here's the uncomfortable truth: most applications don't need microservices. Our monolith served us well for years. The problems started when we needed to:

  • Deploy independently: The ERP team needed to ship twice a week while the wallet team shipped daily. One deployment pipeline for everything meant everyone walked on eggshells.
  • Scale selectively: Transaction processing needed 10x more resources than user management, but we had to scale the whole application.
  • Own domain boundaries: Different teams kept stepping on each other's database tables and shared models.

If none of these apply to you, keep your monolith. Seriously.

The Strangler Fig Pattern (And Why We Modified It)

The classic strangler fig pattern says: build new functionality as separate services, gradually replace old routes, and eventually the monolith dies.

In practice, we found three problems with the pure strangler approach:

  1. Data consistency is hard across services — When a payment succeeds in the Wallet service but the ledger write fails in the Accounting service, you need distributed transactions or sagas. Both are complicated.
  2. Shared authentication doesn't just work — You need a proper identity provider (we used JWKS + signed tokens) before you can split anything.
  3. The " graduall" part is a lie — Once you start splitting, you find hidden dependencies everywhere. Our first service extraction took 3 months. The second took 3 weeks. The third took 3 days.

Our modified approach: extract the data layer first. Before splitting any service, we created read and write APIs for its data. This let services interact through APIs instead of shared databases long before we moved any code.

What Exploded (And What Didn't)

What went well:

  • Extracting the notification service was easy — it had no synchronous dependencies
  • The user authentication service worked on the first try with JWKS
  • Spring Boot services for financial processing had significantly better latency (P99 dropped from 2.3s to 300ms)

What exploded:

  • The event bus (RabbitMQ) went down on day one of production and took 40 minutes of transaction data with it. We now use persistent queues with dead-letter exchanges.
  • Our first attempt at distributed transactions used two-phase commit. It was a disaster. We switched to the Saga pattern and never looked back.
  • One developer accidentally deployed a dev database connection string to production. The financial regulator was not amused. We now use environment-based configuration with separate vault secrets for each environment.

The Cost Nobody Talks About

Microservices don't just cost more in infrastructure. They cost more in:

  • Cognitive load — Every new developer needs to understand the topology before they can make any change
  • Debugging time — Tracing a request across 4 services takes 10x longer than tracing it in one codebase
  • Meeting time — You need cross-service coordination meetings that simply don't exist in a monolith

We mitigated these by creating a service catalog with runbooks, investing heavily in distributed tracing, and having a 15-minute daily sync across all team leads.

Would I Do It Again?

Yes, but I'd start with the data layer extraction earlier and wouldn't attempt it with a team smaller than 8 developers. If you're at 3-4 developers, a well-structured monolith with clear module boundaries will serve you better.

The monolith died in March 2024. WidePay now runs as 7 focused services, each with its own CI/CD pipeline, database, and deployment schedule. P99 latency is under 400ms for all critical paths, and the finance team stopped asking me why the system is slow.
